Project Thoughts

I've always been adicted to organization. So I was looking forward to this position as a Producer since the first year of college. This time was my first as being in charge of 37 other minds, before the start of the project I had minor problems regarding communication but I never thought this would be so difficult just because I though I knew my teammates.

This project I've learnt that there are a lot of different options to try something, that if something doesn't work you can try different ways. Also, I never though that having a piece of paper and a man by hand should be so important and that it's important to be there even if you're only listening or watching what other people do, so you have the information necessary to draw a map on your head.

Project Overview

As a producer my tasks have been related to ... drum roll ... ... ... organization!

My job has consisted on manage all the team, stablish pipelines of production, coordinate diferents departments and scrums, take strategical decisions & keep track the development.

  • Defining scrum masters and teams.
  • Ensure that development times are met
    • Staying every day on Discord on voice chat.
    • Reuniting every one/two days with scrum masters.
  • Delivery and presentation organization
  • Monitor communication between product owners and departments and scrums
  • Helping Leads organizing like in Sprint Retrospectives

SCRUMS

Step One: Leads Reunion

After the Product Owners - Leads reunion set the next delivery's objectives, the Leads and I divided the group in Scrum Teams. We did those by creating a general objective for each of them and minitasks in them.

the start of the production we made little controlled teams of 5 people average but at the end we ended up with 4 teams: Levels, Combat, UI & Engine.

The next day I met with the teams, with the minitasks we had defined, our goal was to put an assignee and a due date.

The meeting used to take 1h the first deliverys but later on we managed to reduced it.

Step Three: Screw all that!

So, as the deliveries passed and the sprint Retrospectives came through, we decided to change that and those reunions were hosted by each Department Lead because we found out that the Leads lost some communication with the scrums. I took a more supportive role on those reunions communicating the decisions between departmens.

Then on the last deliveries, the Leads adjusted well but the scrum teams weren't working because the Scrum master figure wasn't being used well, so those reunions were hosted by them.

Scrum Masters & Me

Then every one or two days, depending on the proximity of the delivery date, the Scrum Masters and I talked one by one on a reunion, then my function was to communicate that information to the rest of the Leads.

Also entering on the calls that were being done on Discord every day, helped me having a better idea of the scrum teams and that supported the information that the scrum masters gave me.

Help Jaume with Retrospectives

Jaume was the one hosting the Retrospectives because the first one we did I wasn't on it, I saw that he did great so on the next ones I left him lead the way. My role was to organize the excel and make priorities in order to made it easy for him to put more emphazize on them.

So when the presentation day came I had the task to create the Google Drive Presentation and create the layout, adding the order of the team members.

When we had class in Terrassa, I was the one setting the presentation on the class computer and being aware of the problems that could happen. Then when the COVID-19 came and we stayed at home I was the one passing on the slides and sharing screen via Adobe Connect.

Organizate Delivery

The day of the delivery I had to do 3 things:

First, I had to create the presentation with the order.

Second, I had to create the grades sheet for the Product Owners with the same order, our teachers.

Finally, I had to upload the build, that was a big task because I had to make a list of everything that was needed for the build and make sure someone was merging it in the levels.

One small task I did was creating and excel for the departments' Leads where each member of the team could say which field they wanted to work at, for example as a Designer they could say if they wanted to be a combat, ui or level designer. This excel was very useful because at the beginning some of the members weren't happy with their tasks.

Another task that I've done has been making polls for the team. I added a bot on Discord that I really though I woudn't use to much, so I think that using it too much means that it was a good idea ☺

My dream, that wasn't fulfilled

So I did a website, that took me a week to do it. However, when I presented it to the team, they though a template was better. I have to say that I helped Yessica on the production of it creating some descriptions and designing it. LINK to the website
